Most people running interviews have never been trained to run one. You inherit the job the day someone resigns.

What the research actually says

Paul Sackett and his colleagues at the University of Minnesota, Indiana University and Singapore Management University ran the biggest re-analysis of hiring research in decades, published in the Journal of Applied Psychology in 2022. They went back through the studies behind the numbers every recruitment vendor still quotes and corrected a statistical error that had been inflating results since 1998.

The measure is operational validity: a correlation between what a hiring method predicts and how someone actually performs in the job. The scale runs from zero, the method tells you nothing, to one, a perfect prediction. Nothing in hiring gets near one.

Years of experience, the thing most CVs are built to prove, scored 0.07. Close to a coin toss.

The unstructured interview, the forty five minute chat most of us are still running, scored 0.19. Weak.

A structured interview, where every candidate answers the same core questions scored against the same standard, scored 0.42. The strongest single method in the study.

Why structure beats a good conversation

A good chat feels informative because you walked away with a strong impression of the person. Most of that impression comes from rapport and confidence, not the substance of the answers.

Different candidates also get different questions, depending on where the conversation happens to drift. You're rarely comparing the same thing twice, even when it feels like you are.

Structure removes the drift. Every candidate is asked about the same scenarios and scored against the same rubric, set before anyone walked in the door. Layer a second set of questions on top, built from the candidate's own history rather than a generic list, and it catches specifics a standard question sheet never reaches.

The honest complication

Building a properly structured interview from scratch, for every role, every time, is a genuine amount of work for a business without a dedicated recruiter.

That's the real reason most owners default back to the chat. Nobody's arguing with 0.42 against 0.19. They're weighing it against the afternoon it takes to write good behavioural questions for a role they've never had to define this precisely before.

Structure is most of what makes an interview worth doing. It's also the part most likely to get skipped when nobody has the spare afternoon.
